Will the Agency Become an AI-Powered Operating Platform?

One of the more interesting signals from Fierce Pharma Week 2026 wasn't a new AI use case — it was a glimpse of what the agency operating model itself may be turning into.
Commercialization has traditionally moved through a sequential chain: strategy, insights, creative, content, MLR, media, omnichannel, measurement, optimization. Every hand-off in that chain takes time, and every hand-off risks losing context along the way, with much of the work happening in series rather than in parallel.
Agency platforms built around coordinated, specialized AI agents are starting to change that shape — agents working across parts of the lifecycle in parallel, grounded in approved information, with compliance controls embedded rather than applied at the end, and humans staying involved specifically where judgment and oversight matter. That points toward something larger: a commercial technology stack operating continuously, with agents monitoring signals, maintaining brand and customer context, helping develop and adapt content, checking policies and approved claims, orchestrating omnichannel engagement, measuring outcomes, and feeding those learnings back into the next decision.
Strategy, creativity, scientific judgment, governance, relationships, and accountability remain human responsibilities throughout. What changes is the question organizations ask about how work gets done — shifting from "how many people does this workflow require" toward "what combination of people and agents produces the best outcome."
That shift also changes agency economics. As platforms move toward outcome-based and AI-as-a-service models rather than pure FTE/hour billing, the earlier question of where AI budget comes from becomes directly relevant here too — some of it may already be sitting inside agency spend, technology licenses, and operational processes that AI is about to redesign.
